Margin from the operations, not the multiple.

Every add-on brings its own systems, its own spreadsheets and steps that live in a few people's heads. We map how each company really runs, write the SOPs, build AI into the systems it already uses and train the team. The value creation plan shows up in the margin.

The business you are building

Hours and errors out of every company you own, one way of working across the add-ons, and a business ready for the next buyer's diligence.

How does AI consulting for private equity create value?

AI consulting for private equity creates value inside the companies a fund owns. It finds where each company loses time and money and builds the fix into the work, so the gain shows up in margin. The work starts with how the company really runs: where the same detail gets typed twice, where work waits and which steps live in one person's head. FlowChainLabs maps that work, writes the SOPs and builds AI and automation into the systems each company already runs. Then we train the team and measure the result against a baseline taken first. Operating partners get one way of working they can carry to every add-on.

Should you use a strategy firm, your own operations team or an AI implementation firm?

Use a strategy firm for direction, your own operations team to carry the plan, and an implementation firm to build the plan into each company's daily work. Choose by the gap: direction, people or the work itself.

Why is AI now part of the value creation plan?

Because the multiple no longer carries the return. Bain's 2026 private equity report found a typical deal now needs about 10% to 12% EBITDA growth a year. In the 2010s, 5% a year earned the same return.

  • Bain also found buyout funds now hold companies about seven years before exit, up from five to six years between 2010 and 2021.
  • L.E.K.'s 2026 survey of 100 U.S. buyout professionals found 70% expect to exit fewer than 20% of their portfolio companies in the next year.
  • In the same survey, 68% rely on outside advisors for value creation, and nearly half grew their own operations teams.
  • L.E.K. calls AI possibly one of the largest untapped value creation opportunities investors have, because few firms have scaled it across their portfolios.

Where is AI paying off for private equity so far?

In the deal team, not yet inside the companies. That gap is where the margin is.

  • In the 2026 GP outlook from Bain and StepStone, general partners reported their highest returns from generative AI in deal sourcing and diligence.
  • Inside portfolio companies, the gains lean toward cost savings. Nearly 40% of the general partners surveyed did not expect AI to have a material financial impact there in 2026.
  • L.E.K. found only 21% of buyout professionals rate their own AI skills as advanced, and they believe their portfolio companies are further back still.
  • The open ground is operating work: the quotes, orders, invoices and reports inside each company.

Where should a portfolio company start with AI?

With the work that repeats every day and touches money. It pays back first and proves the next step is worth funding.

  • Quotes and orders that arrive by email and get typed into the ERP.
  • Vendor invoices keyed by hand and chased for approval.
  • The monthly close and the board pack, rebuilt from exports every month.
  • Customer, item and vendor records that disagree from one system to the next.
  • Collections and follow-up that wait until someone has time.

How does FlowChainLabs work with a portfolio company?

In the same order every time, inside the company, with the people who do the work.

  • Map the core processes with the people who run them, and take the starting numbers.
  • Write SOPs with an owner and a check for every step.
  • Decide which steps go to software, which to AI and which stay with a person who sees the evidence first.
  • Build AI and automation into the systems the company already owns, in its own accounts.
  • Train the team at their desks, check the numbers each month and pick the next process.
  • Carry what works to the next company, with a fractional chief AI officer where you want one person to own it.

How do you bring an add-on onto one way of working?

Write the way of working down first, then move the systems. Before FlowChainLabs, our founder brought suppliers onto electronic ordering at Southern Glazer's Wine & Spirits. Each one went through the same steps: intake, mapping, connection, testing, go-live and support. An add-on deserves the same discipline.

  • Map the add-on's core processes next to the way the rest of the group works.
  • Agree on one way of working and write it as SOPs before any system changes.
  • Connect the systems that must share data first, and move the rest in order.
  • Build reporting that reads every company in the group the same way.
  • Train each team on the new way, using its own work.

What changes when the data and the process are fixed before AI goes in?

At one insurance brokerage owned by a private equity firm, the policy cycle shrank and close rates doubled. These are published results and survey findings.

  • Partners Group reports that its portfolio company Foundation Risk Partners, an insurance brokerage, built a clean policy dataset first. Then it worked with Version 1, an AI services company Partners Group also owns. The first AI tool cut the new-client policy processing cycle 94%, and close rates doubled.
  • Partners Group reports the program lifted Foundation Risk Partners' EBITDA margin by 120 basis points. The first tool went from concept to production in 14 weeks.
  • McKinsey's 2026 survey found nearly three in four of the companies getting the most from AI had redesigned their workflows, against one in four of everyone else.
  • MIT NANDA's 2025 study, based on interviews with 52 organizations, found AI tools bought or co-built with outside vendors reached deployment about twice as often as tools built in-house.

How does written, automated work help at exit?

It shows a buyer how the business runs and that the gains will hold after the sale.

  • SOPs for the core processes, each with a named owner.
  • Customer, vendor and item data that matches across systems, so the numbers tie out in diligence.
  • Automation that runs in the company's own accounts, with a record of every action.
  • Gains measured against a baseline, so the margin story has numbers behind it.
  • L.E.K.'s 2026 report says firms that can clearly show their value creation progress will have the advantage when exit windows reopen.

How do private equity firms use AI in portfolio companies?

L.E.K.'s 2026 survey found portfolio companies most often use AI for customer support and software engineering, while deal teams use it most for research and diligence. It also found AI is not yet in use at scale across portfolios. FlowChainLabs builds in the back office: quotes, orders, invoices, the monthly close and reporting.

Do you work on the main company or the add-ons?

Both, in order. Start with the main company and write its way of working down, then bring each add-on onto it, with its own map first.

Can you work across several portfolio companies at once?

Yes. Each company gets its own map and its own baseline, and each one starts from the playbook the last one wrote. A fractional chief AI officer can own the AI work across the group.

Do portfolio companies have to replace their software?

No. We build inside the systems each company already runs. We replace one only when it is the problem, such as two order systems doing one job after an acquisition.

How do you measure the result?

Against a baseline taken before anything changes: hours spent, days from order to cash, error and rework rates, and the margin line the plan cares about. Company leaders and the deal team see the same numbers each month.

Can you map a company right after the deal closes?

Yes. Mapping how the company really runs is the first step, and it shows where the first margin is before anything gets built.

Who owns the work if we sell the company?

The company does. Everything is built in its own accounts and written down, so the SOPs and the automation stay with the business through a sale.

How much does AI consulting for a portfolio company cost?

It follows the work: how many companies, how many processes and which systems. You get a clear proposal after a free strategy call, before anything starts.

How do we get started?

Schedule a strategy call. Bring one portfolio company and its value creation plan, and we will show you where the first margin is.

Find the margin in one company first.

Bring one portfolio company to a strategy call. We look at the hours its team spends retyping and chasing, the days from order to cash and the weeks a new hire needs to learn the job. Then you see where the first margin is.
