Why Am I Losing Plumbing Jobs Just Because I Could Not Get to the Phone?

A pipe bursts, a customer calls, and you are under a sink. Here is why plumbers lose jobs to voicemail and what a fix has to do.

The call you missed under the sink

It is 4:45 on a Friday. You are on your back under a kitchen sink, wrench in one hand, flashlight in the other, water dripping on your face. Your phone rings. It can ring.

Ten minutes later you slide out and check. Missed call, no voicemail. You call back. "Yeah, we had a pipe burst in the laundry room. We got someone on the way."

That was an emergency. Emergency work pays best. It went to the plumber who picked up.

Why it happens in plumbing

Plumbing is the emergency trade. Burst pipe. No hot water on a Saturday. Sewage backing up into a tub. Frozen pipes in January. Those callers do not wait. They call down the list until someone answers.

Your hands are full. Under a sink, in a crawlspace, on a water heater install. You cannot answer and you should not. The customer in front of you is paying for your attention.

After hours is where it hurts most. Nights and weekends are when pipes fail, and that is when there is nobody at the shop.

Permits and inspections eat your day too. You sit at a job waiting on the city, and you miss three calls while you are on hold with the permit desk.

And hiring is hard. The Bureau of Labor Statistics counts about 510,600 plumber, pipefitter, and steamfitter jobs in 2025, with roughly 42,000 openings a year and 7 percent growth expected through 2035. You are already fighting for licensed hands. An office person is another line on the payroll.

What it costs

You have seen the headlines. Every one of them puts a big yearly loss number in the title. We looked for the studies. They are not there. So here is only what is sourced.

Invoca's 2026 home services benchmark report, built on more than 70 million tracked calls with plumbing as one of nine trades measured, found 52 percent of callers reach a live person. For calls longer than 30 seconds, that rises to 73 percent. Read it the other way. Roughly half of all inbound calls do not connect to a human.

ServiceTitan's 2025 residential services industry report, from a survey of more than 1,000 contractors including plumbers, found 63 percent report consistent growth. The trade is growing. The question is whether the growth lands with you or with the shop that answered.

You know your own emergency rate and your own average ticket. Pull last month's missed calls and multiply. That is your number.

What a fix has to do

A fix is a set of jobs that get done every time, on rules you wrote.

It has to answer under written rules. Your service area. What counts as an emergency and what it costs after hours. Whether you do sewer lines, water heaters, gas. What to say when someone has water on the floor right now.

It has to text back missed calls and web leads. The burst pipe caller should get a text while they are still looking at the next listing.

It has to book into your real calendar. An actual open slot for an actual tech, in the right part of town.

It has to chase estimates on a schedule. Repipe and water heater quotes go cold when nobody follows up. Day two, day five, day ten. Every time.

It has to hand exceptions to a person with details already gathered. A commercial account. A gas smell. A customer disputing an invoice. Those go to you, with the name, address, and problem written down.

And it has to report monthly. Calls in, answered, texted, booked, chased. Numbers you can check against your own books.

What to watch out for

Bots that guess. If a caller asks whether you can be there in an hour and the tool says yes while your only tech is across town, you just earned a one-star review. It should say "let me get someone" before it makes a promise.

Services billed per minute. A cold snap is your busiest week. A per-minute bill on a cold snap is a bill you will not like.

Tools that leave you as the integrator. If you have to connect the phone tool to ServiceTitan or Housecall Pro or Jobber yourself, then connect texting to the calendar, then check three dashboards, you bought a project, not a fix.
